How to Choose the Best AI Marketing Agency: 10 Questions to Ask Before Signing
A practical buyer's checklist for evaluating AI marketing agencies. 10 questions that separate real AI shops from agencies with ChatGPT bolted on.
Most AI marketing agency pitches sound identical: "we use AI to drive better results." The marketing veneer is so thick it is hard to tell who has real production AI and who has a contractor running ChatGPT on the side. These 10 questions cut through it.
1. "Can you show me an AI agent of yours answering a live call or chat right now?"
Real AI marketing agencies have agents in production for current clients. They should be able to put one in front of you within 60 seconds — either a screen share of their internal demo or a phone number you can call yourself. If they need a week to "set up a demo," the production AI is theoretical.
2. "What is your average lead response time across all your clients?"
This is the single best forensic question. A real AI marketing agency answers in seconds (under one minute average). A "we use AI" agency answers in hours. Ask for the median, not the average, and ask which tool measures it. If they cannot tell you, they are not running AI on the lead-response path.
3. "Show me your live attribution dashboard for one of your clients."
Ad-click to booked-appointment to paid-invoice should be one view, updated in near-real-time. Spreadsheets are not a dashboard. Monthly PDFs are not a dashboard. If the answer is "we run reports on request," they are not running AI-native attribution.
4. "Which CRM do you operate on, and what do you own on top of it?"
Three good answers: (a) "we built our own CRM" — strongest, biggest moat; (b) "we operate on HubSpot/Salesforce with extensive custom AI layered on top" — also fine if they can show you the custom layer; (c) "we use HubSpot out of the box" — that is not an AI marketing agency, that is a traditional agency with HubSpot.
5. "What is the largest call volume your AI voice agents have handled in a single day?"
Production AI agents scale into the thousands of calls/day without breaking. If the answer is "we have not deployed at that scale yet" or "well, our pilot did 50 calls," they are early. That is not always disqualifying — but you should not be the production stress test.
6. "How does your AI handle the moment it should hand off to a human?"
This is the test for whether the agency has actually thought through real-world AI deployment. Good answers describe specific triggers (sentiment drop, multi-turn confusion, explicit escalation keyword, technical question outside scope) and a hand-off mechanism (live chat takeover, scheduled callback, ticket creation). Vague answers mean their AI runs without a safety net.
7. "What do you do when your AI is wrong?"
Every AI gets things wrong. The question is what the agency does about it. Look for: weekly review of flagged interactions, a feedback loop into agent prompts/training, a documented escalation path, and (for regulated verticals) audit trails. If they do not have a process, mistakes will recur.
8. "How do you handle our data, and do you use it to train models?"
Ask in writing. Specifically: (a) where is our data stored, (b) is it encrypted at rest, (c) do you have SOC 2 or HIPAA-grade controls, (d) is our data used to train any LLM, (e) can we export our CRM and leave. Reputable agencies answer all five clearly. Agencies that hedge are agencies you do not want.
9. "Can I talk to two of your current clients without you in the room?"
Polished case studies prove the marketing team works. References prove the service works. A real agency hands you two phone numbers, no chaperone. If they insist on being on the call or "have to ask the client first" for everyone, the client base is thinner than they imply.
10. "What is your exit clause?"
A confident agency offers 30-day notice with no penalty. An anxious agency asks for 6-12 month minimums with a steep cancellation fee. The first one is selling on results; the second is hedging against churn. Always go with the first.
Bonus: the meta-question
Ask the salesperson to answer one question without using the phrase "AI-powered." If they can articulate what their agency actually does without buzzwords, they understand it. If they cannot, the buzzwords are doing the work and there is less there.
The 4-line evaluation matrix
Score every agency you talk to on a simple 1-5 for these four:
- Production AI in use today — not roadmap, not "we are integrating," what is live now?
- Response time — what they promise + how they measure it
- Attribution clarity — can they prove ROAS down to the invoice?
- References — can you talk to clients freely?
Total 16-20: real AI marketing agency. 11-15: hybrid, probably fine for non-critical work. 0-10: traditional agency with AI branding.
Red flags to walk away from
- Cannot demo a live AI agent.
- Refuses to put response-time numbers in writing.
- "Proprietary AI" with zero technical specificity.
- Insists on a 12-month minimum.
- Will not name the LLMs or models they use.

- References that all say identical things (coached).
